Asked where AI should start, leaders were strikingly consistent and strikingly unglamorous. Not autonomous decision-making — bounded, repetitive, high-friction work where the value is obvious and the blast radius is small: review and approval cycles, pre-call preparation, insight logging, triage, and coaching. Where the emphasis falls depends on where the work sits. Upstream commercialization roles, such as content development, analytics, and planning, sit further from the customer and can lead with efficiency: speed and volume. Downstream, customer-facing roles lead with effectiveness, for three reasons: they are closest to the customer, each interaction calls for more judgment, and the organization needs consistency and control across thousands of those interactions. Either way, leaders wanted proof: measure the current state, then measure again. The appetite was for compounding, measurable wins with AI, not moonshots.
The pattern matters for sequencing. Start where value is high and governance complexity is low, then build toward harder use cases as AI trust and controls mature.
